‘54 KLC
I’ve acquired a 1954 Sportsman, with a KLC straight 6. I’m told 2 cylinders show good compression, 2 are fair and 2 are poor. The motor runs and the hull is in remarkable shape for its age and condition, according to my “wood boat guy”. Open for suggestions on what to do about the engine situation. The boat set for about 30 years, in a barn, before I purchased it. I’d love to stay original, but not sure of parts availability for the old KLC. I also Dont want to sink a ton into, if I don’t have to…

You only really know what you have if you test it. You need to do a compression test on every cylinder and not go off of someones word. Then you need to change the oil, rebuild the water pump, do a full tune up and see if she will run. You may need to rebuild the fuel pump and the carburetor to do this. Then you can take another compression test when the engine is warm to see the state of the engine.
